Make the original question recoverable

A purchase can look wise after a favorable outcome and foolish after an adverse one even when the information available at the decision date was identical. A decision record preserves what the buyer actually knew, what was uncertain, and what alternatives were feasible. It is particularly useful when a purchase is justified by future productivity or earnings rather than immediate consumption alone. Write the objective in concrete terms: which task must improve, over which period, and how improvement will be measured? A label such as invest in myself is too broad to establish a cash benefit. It may express a real preference, but it cannot replace an assumption that can be checked.

The record should be short enough to use: date, proposed action, best feasible alternative, cash commitment, major uncertainties, and the condition that would lead to rejection. Investor.gov defines time horizon as the period attached to a financial goal. This educational application uses a twelve-month horizon to keep the purchase comparison bounded. It does not suggest that the source endorses the device or productivity figures below. If the buyer expects to use an item for years, write that separate longer case explicitly rather than adding vague future value whenever the first-year result looks weak. A reproducible record prevents the horizon from moving simply to justify the preferred choice.

Name the alternative and the incremental commitment

Consider a hypothetical freelancer replacing a functioning computer. The new device costs USD 1800, and the old one can be sold for a confirmed assumed USD 300 after the replacement is ready. Incremental purchase cost is USD 1500. Keeping the old computer is the counterfactual, with the same existing business revenue and ordinary costs. The new device requires a hypothetical USD 120 software migration service and no other additional first-year charges. Total incremental cost is therefore USD 1620. The resale receipt is not available before the old device is sold, so the immediate cash requirement may initially be USD 1920. Economic comparison and payment timing need separate entries.

The buyer believes faster processing will free time that can be converted into additional paid work. Count only incremental net contribution from that work after direct costs. Do not multiply every hour saved by the usual billing rate if demand is insufficient or the time cannot be rescheduled into paid jobs. Time saved can still improve life without creating cash earnings; record that nonfinancial value separately. None of the USD amounts or productivity outcomes here is observed market data. The table assumes equal contributions each month for twelve months, an immediate old-device sale for economic accounting, and no discounting. Those assumptions make the proposed rationale testable rather than prove that it will occur.

Model setup

Read these assumptions before comparing the scenarios.

  • All values are hypothetical USD, not device quotations or productivity data.
  • Device USD 1800 less USD 300 old-device sale plus USD 120 migration equals USD 1620 incremental cost.
  • Twelve equal month-end contribution amounts; existing income excluded; no tax, financing, or discounting.
  • Initial cash payment before resale can be USD 1920.

Write three outcomes before choosing

The base case assumes hypothetical additional net contribution of USD 160 per month. Over twelve months that gives USD 1920, leaving USD 300 after the USD 1620 incremental cost. The favorable case assumes USD 250 monthly, generating USD 3000 and USD 1380 net advantage. The adverse case assumes USD 60 monthly, generating USD 720 and a negative USD 900 advantage. Labels do not assign probabilities. They describe credible alternatives that the buyer should consider before paying. A forecast with only the favorable case does not audit the decision; it merely repeats the sales rationale in arithmetic. Include an adverse path that reflects why the claimed conversion of time into revenue might fail.

To reproduce a row, multiply monthly incremental contribution by twelve and subtract USD 1620. Keeping the old device has zero incremental cost and zero incremental productivity contribution in this model; existing business profit is not counted as a benefit of replacement. If the old device can be sold only for USD 200, incremental cost increases by USD 100 and each scenario advantage falls by the same amount. If the device is needed regardless of productivity because the old one fails, the counterfactual changes to another feasible replacement rather than no purchase. The record must change with that fact; otherwise it evaluates a choice the buyer no longer actually has.

Choose a threshold that can reject the purchase

The first-year cash break-even contribution is USD 135 monthly, calculated as USD 1620 divided by twelve. The base USD 160 clears it by only USD 25 monthly. If the buyer requires a hypothetical USD 500 first-year advantage to justify execution uncertainty, the required contribution rises to approximately USD 176.67 monthly. That target does not come from an official return standard. It is an explicit decision preference that should be written before the outcome. A rejection rule might say that replacement is deferred unless verified workflow tests support more than USD 176.67 of monthly incremental contribution or the buyer knowingly accepts the purchase for nonfinancial reasons.

Investor.gov's risk guidance links choices to goals, timing, and the possibility of losing money. The application here is to assess whether the buyer can absorb the adverse USD 900 outcome, not to claim the computer is an investment security. Suppose flexible cash after the initial USD 1920 payment would be only USD 400. Even a base-positive economic result may then be imprudent for someone with a near-term essential obligation. The record should include the minimum acceptable cash balance separately from the contribution threshold. A proposed resale or future job cannot fund an earlier payment until it actually becomes accessible cash. Decision rules need both the rationale for buying and the conditions for affording it.

Record what the purchase displaces

The USD 1620 economic cost cannot also fund training, remain in reserve, or purchase another tool. If an alternative tool could produce hypothetical USD 700 of first-year net advantage from the same available funds, that is a relevant opportunity cost. The base computer advantage of USD 300 would then be USD 400 lower than the alternative, assuming both are genuinely feasible and mutually exclusive. Avoid using a speculative ideal alternative to make every real choice look bad. Compare the best credible action available at the time, including keeping cash if near-term flexibility is the actual competing goal. The decision record should state which alternative was rejected and why.

A record also protects against sunk-cost escalation after purchase. If incremental work fails to materialize, buying additional expensive accessories to rescue the original justification is a new decision with new costs and benefits. The USD 1620 already committed does not itself make another purchase worthwhile. Preserve the old assumptions for later review, but evaluate each new commitment from the present position. Distinguish warranty issues, changed customer demand, and a failed workflow assumption, because they suggest different responses. A disappointing outcome may reveal bad execution or bad luck rather than an obviously poor original decision. The record gives those explanations something concrete to be compared against.

Review the decision without rewriting its history

Schedule a review after several ordinary months and again at the horizon. Compare actual task time, paid work gained, direct costs, and resale receipt with the original assumptions. Keep existing revenue separate from incremental contribution and avoid crediting the purchase for unrelated demand growth. Ask whether the adverse conditions were foreseeable, whether the rejection threshold was respected, and whether a better feasible alternative was overlooked. That evaluates the process. Then evaluate the outcome: what money was actually spent and earned, and what practical value the device supplied. Both matter, but merging them makes it difficult to learn anything beyond whether the final number felt pleasant.

The model excludes taxes, financing, depreciation accounting, future resale, and the monetary value of leisure. It assumes the new device and software service deliver the required function. A longer horizon or additional costs can reverse the ranking and should be modeled explicitly. The original record is not a contract to persist with a purchase rationale after evidence changes. It is a reference for deciding what to revise next. A useful audit ends with a specific improvement, such as testing demand before claiming saved time becomes paid work, preserving more upfront liquidity, or stating the horizon clearly. It should improve the next choice without pretending that uncertainty can be removed from every substantial purchase.

Test another situationA review can separate the forecast error from the purchase cost

A separate hypothetical case. Its inputs differ from the main worked example above.

A review can separate the forecast error from the purchase cost

Suppose a hypothetical purchase record forecasts six months of USD 200 incremental monthly contribution against USD 900 paid upfront. Its expected net advantage is USD 300. Actual contributions are USD 100 monthly for the first three months and USD 200 for the next three, producing USD 900 and exactly breaking even. The USD 300 forecast miss comes from the slower early realization, not an unrecorded acquisition charge. The trade-off was committing USD 900 before confirming how quickly extra paid work would appear. All contributions are stipulated net of direct costs and collected at month-end, with unchanged ordinary income excluded.

Freeze the original rationale before learning the outcome

SBA's finance guidance compares costs and benefits over a specified period. A decision journal can preserve that boundary by retaining the original horizon, best feasible alternative, expected contribution, and rejection condition. At review, add an actual-outcome column rather than rewriting the old forecast to make the action look inevitable. Separate whether the assumptions were reasonable from whether the realized result was pleasant. A delay caused by a known migration bottleneck may expose a process omission; an unforeseeable client cancellation can produce a different lesson. Neither explanation should automatically justify buying more accessories to rescue sunk spending. Every new commitment requires its own forward comparison.

Limits of this additional case

  • The contribution outcomes are invented; an actual audit needs evidence that extra receipts arose from the purchase rather than unrelated demand.

Limits of this analysis

  • Saved time becomes cash only if additional paid work actually occurs.
  • Alternative feasibility and upfront liquidity are separate from modeled economic advantage.
  • Tax, financing, long-run value, and leisure benefits are excluded.
